22824bd35f feat(hook): make push delivery opt-in via mailbox-collaborate skill
The SessionStart announce no longer forces a watch-loop bootstrap on every session — it now emits a short pointer instructing Claude to invoke the new mailbox-collaborate skill (or /collaborate slash command) when the user wants peers to wake them mid-task. Messages still surface on the next user prompt via the UserPromptSubmit hook even without the watcher, so nothing is lost; idle sessions just stop burning relaunch tokens.

The watch-loop protocol (exit codes, rename handling, mail handling) moves from the hook prose into the new skill body, where it only loads when actually needed.

951fb4f021 fix(autostart): hide console window on logon via wscript VBS shim
Run-key autostart used to register node.exe directly, which made Windows pop a console window at every user logon. Now install-autostart writes a one-line WshShell.Run launcher with vbHide and points the Run-key value at wscript.exe, so the daemon starts truly hidden. Uninstall paths also clean the .vbs file.

c1fc863047 docs(db): mark waiterCount as @internal test helper
Final review flagged that waiterCount looks like a public API but is
only called from the rename-watch flake fix test. The behavior is fine
to keep public (in-memory, safe), but the docstring now matches the
intent so future API-surface scans don't load-bear on it.

8c8be67a98 docs: document watch --block push delivery and bootstrap behavior
Adds a Push delivery (watch) section to the root README with exit-code
table, cross-process semantics, and the active-vs-idle latency caveat
that came out of the empirical Claude Code BashOutput test. Adds a brief
reference + cross-link in node/README.md, and notes the SessionStart
bootstrap behavior in plugin/README.md alongside the existing hook
table. Adds /v1/watch to the REST surface table and the watch verb to
the CLI listing.

307e15b05b fix(hook): suppress peer list when daemon is unreachable
Fold daemonError into SessionAnnounceOptions so the helper owns the
mutually-exclusive choice between peer list and daemon-down hint. Before
this fix, a session-announce against an unreachable daemon emitted both
"No other mailboxes seen within the last 60 minutes (0 total registered)."
(misleading — the daemon was never asked) AND the daemon-unreachable hint.
Now only the hint appears when the daemon is down.

9f8c1d9e9d test(cli): fix flaky rename watch test with deterministic waiter polling
The rename test relied on a fixed 300ms setTimeout to fire after the CLI
subprocess had registered its waiter — adequate in isolation but flaky
under full-suite load on Windows (CLI spawn + first HTTP request can
exceed 300ms). Add a tiny public MailboxStore.waiterCount(name) helper
so the test can poll until the waiter is actually registered before
triggering the rename. Also tighten the missing-name assertion from
not-zero to the contract-exact exit code 1.

bc53daf6e6 fix(server): set explicit connectionTimeout to bound long-poll sockets
Fastify's default connectionTimeout is 0 (no timeout). With /v1/watch
holding requests open for up to 300s, an OS-level cap prevents a stuck
socket from persisting forever even if app-level cleanup misses a case.
Set just above the watch max so a healthy long-poll never races the
socket timeout.

8169ebf4fe refactor(server): clean up close listener and avoid writing 499 to dead socket
Wrap the long-poll handler in try/finally to detach the req.raw close
listener on every resolution path, and use reply.hijack() on the aborted
branch so Fastify does not attempt to write to a socket that's already
closed (which would otherwise emit per-disconnect log noise once the
watcher relaunch loop is busy). Behavior on the wire is unchanged for
the four documented status codes.

407f3a8f16 chore(repo): drop .NET implementation in favor of npm-only
The Node port (@kuns/claude-mailbox) is the recommended runtime and
covers all supported features. Maintaining a wire-compatible .NET twin
adds dual-impl tax with no remaining users, so remove src/, tests/,
solution + MSBuild files, NuGet config, and both .NET CI workflows.

Docs updated: README "Path C" build-from-source section dropped,
architecture diagram + Development section simplified, and node/README
no longer subtitles itself as a port of the .NET daemon.

9438b1d8dc fix(plugin): make mailbox-update skill robust to common failure modes

The previous skill assumed a happy-path environment and silently
broke on real installs. Hardened the flow:

- Always pass --@kuns:registry on every npm call, so the upgrade
  survives an unreadable user .npmrc (e.g. roaming HOME on a
  network share that npm can't access).
- Treat /health as the ground truth, not `claude-mailbox status`.
  Status only reflects the autostart wrapper and silently lies
  when the inner process crashed at boot.
- Capture state before changing anything (CLI version, autostart
  state, port, daemon /health version) so failures can roll back
  to "do nothing — old daemon keeps running".
- Detect the "daemon reachable but autostart NotInstalled" case
  (manual foreground serve) and refuse to swap binaries from
  under it.
- After restart, poll /health for up to 10s and verify the live
  daemon's version matches LATEST; on timeout, dump the platform-
  appropriate daemon log tail instead of just reporting "Stopped".
- Reorder: install first, then stop+start. Downtime is paid only
  after the new binary is verified on disk.

4b93641cf4 fix(server): register onClose hook before app.listen
Fastify forbids addHook after the instance is listening, so the
sweep-timer cleanup hook from 1.5.0 threw on every `serve` startup
and crashed the daemon. Register the hook first, then start
listening, and assign the timer through a ref.

0c06e2cf4b feat(cleanup): hide and prune stale mailboxes
Mailbox listings grew unbounded as old sessions ended without
unregistering. This adds two layers of cleanup, configurable via
mailbox.json or `serve` flags:

- Lazy filter: list responses (REST /v1/list, MCP list_mailboxes)
  drop mailboxes idle longer than hideAfterMinutes (default 24h),
  while always keeping the caller and any sender with messages
  pending for them.
- Background sweep: startServer runs an initial prune on boot and
  schedules an unref'd interval timer that hard-deletes mailboxes
  idle longer than deleteAfterMinutes (default 7d) which have no
  pending messages, and wipes their delivered history.

01c22ff9a3 fix(cli): lazy-load server module so non-serve commands skip node:sqlite

Importing server.js statically also imports db.ts, which pulls in
node:sqlite at startup. On Linux that emits an ExperimentalWarning to
stderr for every CLI invocation -- visible to users running the hook on
every prompt. Defer the server import into the serve action so check
--hook / session-announce / send / peek / list never touch sqlite.

b10ac36ed0 feat(naming)!: auto-derive mailbox name from project + runtime rename
Mailbox names are now built as <project>-<session-short>, where <project>
is the sanitized git-repo basename (or cwd basename) — no more env-var
prefix step. Sessions can re-tag themselves at runtime via the new
mcp__mailbox__rename tool (POST /v1/rename), which transfers all
pending messages to the new name in a single transaction. Peers using
the old name re-discover via list_mailboxes.

BREAKING: \$CLAUDE_MAILBOX_NAME is no longer read. Existing setups that
relied on the env-var prefix should remove it from .claude/settings.json;
the prefix now comes from the working directory automatically.

8832eab6c7 refactor(node): migrate from better-sqlite3 to node:sqlite, require Node 24+

Native binding caused install pain on every new Node major (no prebuilts +
node-gyp needs VS+Windows SDK to fall back). For this project's workload
(a few ops/day, no advanced SQLite features) better-sqlite3's perf edge is
irrelevant — node:sqlite's bundled, ABI-stable sync API is the better fit.

- db.ts: DatabaseSync, db.exec("PRAGMA …"), explicit BEGIN/COMMIT helper to
  replace db.transaction(); row casts go through unknown because node:sqlite
  returns Record<string, SQLOutputValue>.
- package.json: drop better-sqlite3 + @types/better-sqlite3, bump
  engines.node to >=24, vitest 2 → 4 (2.x couldn't resolve `node:sqlite`).
- mailbox-doctor: add Step 1 that enforces Node ≥24 with a concrete fix
  message, renumbers downstream steps.

Node 1.2.0 → 1.3.0. 35 transitive packages removed from the lockfile.

8747d638fb feat(plugin): add SubagentStop hook to auto-check inbox after subagent runs
Delivers peer messages that arrive during a long-running subagent into the
parent context the moment the Task tool returns, instead of waiting until
the next user prompt. Reuses the existing `claude-mailbox check --hook` so
the mailbox identity stays consistent with UserPromptSubmit.

from the tag on every future release.

Before registering the Scheduled Task / Run-key / launchd / systemd unit,
probe /health on the resolved port. If a non-claude-mailbox service
answers, refuse with a helpful hint (`--port <n>` or mailbox.json) so
users don't end up with autostart firing against an occupied port.
Pass --skip-port-check to bypass.

The doctor already had this logic in Step 2; now standalone
install-autostart invocations are protected too.

37849 is high, registered to nobody, and avoids the prior conflict.
Both the Node port and the .NET port move together (still

in mailbox.json, that stays.

42237149a1 feat: stdio MCP wrapper + Windows Run-key autostart fallback (v1.0.1)

Two production-readiness fixes so colleagues can install cleanly:

1. Plugin's MCP server now spawns `claude-mailbox mcp-stdio`, a small
   stdio MCP wrapper that proxies tool calls to the daemon's REST API.
   Claude Code does not support env-var substitution in HTTP MCP `url`
   fields (issue #46889), so the wrapper is the only way to make the
   daemon URL configurable per machine via CLAUDE_MAILBOX_URL.

2. Windows `install-autostart` now falls back from `schtasks /Create`
   to an HKCU\Software\Microsoft\Windows\CurrentVersion\Run entry
   when Group Policy blocks the Scheduled Task path. Both modes are
   per-user, no admin, persist across logoffs. The chosen mode is
   recorded in ~/.claude-mailbox/autostart-mode so status/start/stop/
   uninstall-autostart pick the right cleanup path.

Also bumps the npm version to 1.0.1 to align with the published 1.0.0
plus this patch.

ac626f678b fix(cli,plugin): CLAUDE_MAILBOX_URL env override + port-conflict-aware doctor

The plugin's UserPromptSubmit and SessionStart hooks call `claude-mailbox`
with no --url flag, so they previously always hit the hardcoded
http://127.0.0.1:47822/mcp default. If port 47822 was held by another
local service (e.g. ClaudeDo), the daemon couldn't bind there and every
hook was talking to the wrong process.

CLI default for --url now resolves to $CLAUDE_MAILBOX_URL when set,
falling back to http://127.0.0.1:47822. Doctor gained a Step 2 that
probes /health on 47822, identifies foreign occupants, picks a free
port, writes both ~/.claude-mailbox/mailbox.json and the
CLAUDE_MAILBOX_URL entry in .claude/settings.json env so the hooks
follow along automatically.

Also adds a fallback hint when Windows schtasks /Create fails with
Access is denied (Group Policy restricts non-admin task creation): run
install-autostart from an elevated shell, or accept an ephemeral serve
for the current session.

48b6ba6452 feat(plugin): SessionStart hook discovers and announces active peers
session-announce now calls /v1/list with the session's X-Mailbox header,
which both registers the session with the daemon and returns all known
mailboxes in one round-trip. The output appends an "Active peers" block
listing mailboxes seen within the last hour (configurable via
--peer-window-minutes), capped at 10 entries by default. Self is
filtered out; the list is sorted most-recent-first.

So when the user says "I started a second session, coordinate with it",
Claude already has the peer's mailbox name in context — no manual
list_mailboxes call needed.

The peer-formatting logic is extracted into formatActivePeerList for
unit testing; CLI tests now pin --url to an unreachable port to keep
assertions stable on machines that have a real daemon running.

9fd321043f feat(mcp): identity-via-arg + plugin ships .mcp.json
MCP tools (send/check_inbox/peek_inbox/list_mailboxes) now accept the
caller's mailbox name as an explicit argument (from/name), falling back
to the X-Mailbox header for legacy single-session HTTP setups. This
unblocks multi-session coordination through a shared .mcp.json — each
Claude session passes its own session-derived name on every call,
instead of relying on a single transport header that all sessions
would share.

The plugin now ships .mcp.json (no header), and the SessionStart
announcement spells out the exact args to pass to each mcp__mailbox__*
tool so Claude wires it up automatically.

462d6561e1 feat(plugin): per-session mailbox identity + mailbox-update command
The hook now derives a unique mailbox name from the session_id supplied
on hook stdin, so two parallel Claude Code sessions in the same project
get distinct mailboxes (e.g. `claude-a8b3c1d2`, `claude-d4e5f6a7`)
instead of colliding on a shared env value. An optional
CLAUDE_MAILBOX_NAME base prefix flavors the names as `<base>-<sid>`.

Adds:
- `claude-mailbox session-announce` subcommand for the new SessionStart
  hook, which prints the current session's mailbox name to context
- `/claude-mailbox:mailbox-update` slash command for `npm update` +
  daemon restart
- stdin parsing helpers (parseHookStdin, deriveSessionName) with unit
  tests; the doctor no longer needs a mandatory name prompt

c231f8c18c feat(plugin): add /claude-mailbox:mailbox-doctor for one-command setup
The doctor command runs entirely inside Claude Code and walks through:
binary install via npm, daemon autostart, mailbox-name prompt with write
to per-project `.claude/settings.json` env, and a self → self smoke test.
Also adds `/claude-mailbox:mailbox-status` as a read-only health check.

Reduces the colleague onboarding to: add marketplace, install plugin,
run the doctor — no terminal context-switch required.

5c5843e62d feat(plugin): ship Claude Code plugin + marketplace manifest
Adds a /plugin marketplace at the repo root and a `claude-mailbox` plugin under
plugin/ that wires the UserPromptSubmit hook without needing the per-user
`install-hook` step. The hook command (`claude-mailbox check --hook`) now reads
the mailbox name from $CLAUDE_MAILBOX_NAME when --name is omitted and emits a
one-line setup hint when the daemon is unreachable, so a missing daemon is loud
instead of invisible.

The plugin only contains the Claude Code glue — the daemon binary is still a
separate prerequisite (`npm i -g @kuns/claude-mailbox` + install-autostart),
and the plugin/README plus main README spell out the three-step setup.

# claude-mailbox plugin
Lets Claude Code pull unread messages from a local `claude-mailbox` daemon before every prompt and inject them into the conversation context. Each Claude session gets a **unique mailbox identity** auto-derived from its session id, so two sessions in the same project never collide.
## Setup (three prompts, all inside Claude Code)

2. registers the daemon for autostart and starts it if needed

After that, every prompt auto-pulls unread messages.
## Mailbox identity (the important bit)
Each Claude Code session gets its own mailbox name, automatically derived as `<project>-<session-short>`:

So if you open two Claude Code sessions in the same project, they'll share the project prefix but differ in the session-short — e.g. `claude-mailbox-a8b3c1d2` and `claude-mailbox-d4e5f6a7`. No env-var, no manual prefix step.
If a session focuses on a sub-area (frontend, backend, …), Claude can call `mcp__mailbox__rename(current_name="…", new_name="claude-mailbox-frontend-a8b3c1d2")` to tag itself; pending messages are transferred. Peers using the old name re-discover via `list_mailboxes`.
The `SessionStart` hook announces the current session's mailbox name in the conversation context on startup. Peers discover each other via `claude-mailbox list` or the `mcp__mailbox__list_mailboxes` MCP tool.
## What the hooks do

Cost: one local HTTP round-trip per prompt and per subagent stop + Node coldstart (~100ms on Windows).
The SessionStart announcement also instructs Claude to start `claude-mailbox watch --block --name <derived-name>` as a background bash task on its first turn. While that watcher is alive, peers can `mcp__mailbox__send(...)` and Claude reacts mid-turn — no user prompt needed. After processing each completion (delivery, timeout, rename, or daemon-down), Claude relaunches the watcher in the background. The pull hook (`UserPromptSubmit`) remains as a fallback for any messages that arrive while no watcher is running.
## MCP tools
The plugin ships a `.mcp.json` that spawns a **stdio MCP wrapper** (`claude-mailbox mcp-stdio`) so the daemon URL is configurable per machine via the `CLAUDE_MAILBOX_URL` env var (Claude Code doesn't yet support env substitution in HTTP MCP URLs — see issue #46889). The wrapper proxies tool calls to the daemon's REST API.
Each MCP tool takes the caller's mailbox name as an explicit argument (from the SessionStart announcement):

## Coordinating two Claude Code sessions
1. Open two Claude Code sessions in the same (or different) project.
2. Each session's SessionStart hook registers itself with the daemon and prints both its own mailbox name and the **list of currently active peers** into context.
3. In session A you can simply say: *"I started a second session, coordinate with it."* Because the peer's mailbox name is already in context, Claude can call `mcp__mailbox__send(from="<my-name>", to="<peer-name>", body="...")` straight away — no manual `list_mailboxes` step needed.
4. Session B's `UserPromptSubmit` hook pulls the message on its next prompt and injects it as context.

## Launch the watcher
Your mailbox name was announced at SessionStart (format: `<project>-<short-session-id>`). Use it in place of `<NAME>` below.

The watcher is short-lived by design — it exits after exactly one event (delivered message, 25-second timeout, rename, or daemon error). Claude Code's BashOutput notifications fire only on task completion, so every exit MUST be followed by a fresh background relaunch with the same command. Gaps in the loop = missed pushes.
## Handling watcher completions
When a watcher task completes, inspect its stdout and exit code:
- **stdout contains `[Claude-Mailbox] Mail from <peer>: <body>`** → treat the body as an inbound interrupt with priority over your current plan. Address it, then relaunch the watcher.
- **stdout contains `[Claude-Mailbox] Mailbox renamed to '<new>'`** → relaunch with `--name <new>`, and use `<new>` for all future `mcp__mailbox__*` calls (update your identity).
- **exit code 3 with no stdout** → silent timeout, just relaunch.
- **exit code 2** → daemon unreachable; wait ~5 seconds, then relaunch.
- **any other exit code** → report it to the user, then relaunch.
## Stopping
Keep the loop running until the user says "stop watching", "stop collaborating", "end collaboration", or similar. When they do:
- Stop relaunching after the next completion.
- If a watcher is currently mid-poll and the user wants it killed immediately, use `TaskStop` on its task id.
Do not re-enter collaboration mode on your own after stopping — wait for the user to invoke this command again.

- **Major < 22** → ✗ Stop with the same message; this Node is end-of-life.
- **Major ≥ 26** with `better-sqlite3` still installed globally from a previous version → just note: "Node `<X.Y.Z>` is fine for the current claude-mailbox (no native deps); ignore any old `better-sqlite3` build warnings from a prior install."
If `node --version` itself fails (`command not found`), stop and tell the user to install Node 24+ first.
## Step 2 — daemon binary on PATH
Run: `claude-mailbox --version`
- **Exit 0** → ✓ record the version. Continue.
- **Command not found** → binary missing. Install path:

## Step 3 — port-conflict check (before autostart!)

If port conflict detected:
1. Tell the user which process holds the port (Windows: `Get-NetTCPConnection -LocalPort 37849 | Select-Object OwningProcess`, then `Get-Process -Id <pid>`; macOS/Linux: `lsof -i :37849`).
2. Pick a free port. Default suggestion: **47900**. Verify it's free: `curl -sf http://127.0.0.1:47900/health` should fail with connection refused.
3. Read `~/.claude-mailbox/mailbox.json` (create empty `{}` if missing) and merge `{"port": <chosen>}`. Write back.
4. Also write the override into `.claude/settings.json` env so the plugin's hooks find the right URL:

## Step 4 — daemon autostart and running state
Run: `claude-mailbox status`
- `Running` → ✓ continue.
- `Stopped` → `claude-mailbox start`, re-check.
- `NotInstalled` → `claude-mailbox install-autostart`, then `claude-mailbox start`, re-check.
**Behavior on `install-autostart`:** The CLI tries a Scheduled Task first (`schtasks /RL LIMITED`, no admin). If Windows Group Policy returns "Access is denied", it falls back transparently to an `HKCU\Software\Microsoft\Windows\CurrentVersion\Run` registry entry plus a hidden `node serve` process — same per-user persistence, no admin needed. The chosen mechanism is recorded in `~/.claude-mailbox/autostart-mode` and respected by `status`/`start`/`stop`/`uninstall-autostart`.
If `install-autostart` still fails after both attempts (very rare — would mean both `schtasks` and `reg add` are blocked), stop and report what `status` and `start` printed.
## Step 5 — health probe
Hit `http://127.0.0.1:<port>/health` (use the configured port, not necessarily 37849). Expect a JSON body with `"status":"ok"` AND a `version` matching `claude-mailbox --version`. If unreachable or version mismatch, stop and report.
## Step 6 — mailbox identity
**No prompt.** Each Claude Code session gets a unique mailbox name auto-derived as `<project>-<short_session_id>`, where `<project>` is the git-repo basename of the session's `cwd` (or the cwd basename if not a git repo). Example: `claude-mailbox-a8b3c1d2`.

Sessions can also rename themselves at runtime via the `mcp__mailbox__rename` MCP tool — e.g. to add an area tag like `claude-mailbox-frontend-a8b3c1d2`. No config involved.

You are running the **Claude-Mailbox update** command. Update the `@kuns/claude-mailbox` npm package and restart the daemon. Never run `sudo` automatically — if elevation is needed, stop and ask.
Throughout, treat the **daemon's `/health` endpoint** as the ground truth for "is the daemon running and on what version", not `claude-mailbox status` (which only reflects the autostart wrapper). Always use the registry override flag `--@kuns:registry=https://git.kuns.dev/api/packages/releases/npm/` on every `npm` call, so the upgrade works even when the user's `.npmrc` is unreachable (e.g. roaming `$HOME` on a network share).
## Step 1 — current state (must run before anything is changed)
Run, in order, and remember each result:
1. `claude-mailbox --version`
- Exit 0 → `CURRENT_CLI = <stdout trimmed>`.
- Non-zero → stop. The binary isn't installed; suggest `/claude-mailbox:mailbox-doctor` and exit.
2. `claude-mailbox status`
- Record as `AUTOSTART_STATE ∈ { Running, Stopped, NotInstalled }`.
3. Read the configured port. Try `~/.claude-mailbox/mailbox.json`; if absent or no `port` field, use **37849**. Call this `PORT`.
4. Probe `curl -sf -m 2 http://127.0.0.1:$PORT/health`.
- On success, parse JSON → `CURRENT_HEALTH_VERSION = .version`. Set `DAEMON_REACHABLE = true`.
- On failure → `CURRENT_HEALTH_VERSION = null`, `DAEMON_REACHABLE = false`.
Note any inconsistencies (e.g. `AUTOSTART_STATE = NotInstalled` but `DAEMON_REACHABLE = true` means a manually-started foreground daemon) — they affect Step 5.
## Step 2 — latest published version

If that fails for any reason (network, registry), fall back to:

## Step 3 — compare

- `CURRENT_CLI === LATEST` but `CURRENT_HEALTH_VERSION !== LATEST` → the CLI is fresh but the running daemon is the old binary. Tell the user "Binary already at LATEST but the running daemon is still v$CURRENT_HEALTH_VERSION — restart needed." Then jump to Step 5 (no npm install).
- Otherwise → tell the user `CURRENT_CLI``LATEST` and ask for confirmation before proceeding.
Also warn before confirmation if `AUTOSTART_STATE = NotInstalled` AND `DAEMON_REACHABLE = false`:
> Heads-up: autostart is not installed and no daemon is reachable on port $PORT. After the upgrade I can install the new binary, but I won't be able to start the daemon automatically — you'd need `/claude-mailbox:mailbox-doctor` to wire up autostart, or run `claude-mailbox serve` manually. Proceed anyway?
## Step 4 — install the new package
On user confirmation:

- The scope override is mandatory — do not omit it, even if `npm config get @kuns:registry` looks right. It costs nothing and protects against unreachable user-level `.npmrc`.
- On Linux/macOS the install may fail with EACCES. **Do not run sudo automatically.** Stop and ask how the user wants to proceed (e.g. `sudo`, switch to nvm/fnm).
- On any other failure, stop and report. Do **not** touch the daemon — leaving the old daemon running is the safe rollback.
After install, run `claude-mailbox --version` and confirm it now reports `LATEST`. If not (PATH shadowing, stale `which`), stop and report — the daemon is still on the old version, which is fine to keep running.
## Step 5 — restart the daemon
Now swap the daemon over to the new binary.
1. Stop the existing daemon if anything is running:
- If `AUTOSTART_STATE = Running``claude-mailbox stop` and wait up to 5s for `/health` on `PORT` to start failing (poll once per second).
- If `DAEMON_REACHABLE = true` but `AUTOSTART_STATE = NotInstalled` → a foreground/manual daemon is running. Tell the user:
> A daemon is reachable on port $PORT but autostart is not installed, so I can't stop it. Stop the manual `claude-mailbox serve` process yourself, then re-run this command to finish the restart.
Then stop here.
- Otherwise nothing to stop.
2. Start the daemon, picking the path that matches `AUTOSTART_STATE`:
- `Running` or `Stopped` (i.e. autostart is installed) → `claude-mailbox start`.
- `NotInstalled` → skip the start. After the loop below times out, tell the user to run `/claude-mailbox:mailbox-doctor` to install autostart, then exit.
3. Poll `curl -sf -m 1 http://127.0.0.1:$PORT/health` up to **10 times with 1s sleeps**. Stop polling as soon as one returns JSON with `"status":"ok"`.
4. Outcome:
- Health came up AND `version === LATEST` → ✓ proceed to Step 6.
- Health came up but `version !== LATEST` → the wrapper started an *old* binary somewhere on PATH. Dump `which claude-mailbox` / `where claude-mailbox` and stop with that info.
- Health did not come up → dump the most recent daemon log to help diagnose. Try, in order, the first one that exists:
- Windows Scheduled Task / fallback: `%LOCALAPPDATA%\ClaudeMailbox\logs\daemon.log` (tail the last 40 lines)
- Windows Service variant: `Get-WinEvent -ProviderName ClaudeMailbox -MaxEvents 20` via `powershell -NoProfile -Command "..."`
- macOS launchd: `~/Library/Logs/ClaudeMailbox/daemon.log` (last 40 lines)
- Linux systemd-user: `journalctl --user -u claude-mailbox -n 40 --no-pager`
If none exist or all are empty, just say "No daemon logs found; try `claude-mailbox serve` in a terminal to see the error directly."
Stop with that diagnostic; do not pretend the update succeeded.

## Operating notes
- **Always use the scope override flag** (`--@kuns:registry=...`) on every npm call. The user's `.npmrc` may be on a network drive that npm can't read.
- **Never rely on `claude-mailbox status` alone** to decide "the daemon is fine". Always cross-check with a `/health` probe — the status command only reflects whether the autostart task is in a Running state and doesn't notice if the process inside crashed at boot.
- **Never run `npm install` without first locking in the current state.** If the install fails, the safe rollback is to do nothing — the old daemon is still running.
- **Never `claude-mailbox stop` before the install succeeds.** Downtime is paid only after we know the new binary is on disk.

## Launch the watcher

The watcher is short-lived by design — it exits after exactly one event (delivered message, 25-second timeout, rename, or daemon error). Claude Code's BashOutput notifications fire only on task completion, so every exit MUST be followed by a fresh background relaunch with the same command. Gaps in the loop = missed pushes.
## Handling watcher completions
When a watcher task completes, inspect its stdout and exit code:
- **stdout contains `[Claude-Mailbox] Mail from <peer>: <body>`** → treat the body as an inbound interrupt with priority over your current plan. Address it, then relaunch the watcher.
- **stdout contains `[Claude-Mailbox] Mailbox renamed to '<new>'`** → relaunch with `--name <new>`, and use `<new>` for all future `mcp__mailbox__*` calls (update your identity).
- **exit code 3 with no stdout** → silent timeout, just relaunch.
- **exit code 2** → daemon unreachable; wait ~5 seconds, then relaunch.
- **any other exit code** → report it to the user, then relaunch.
## Stopping
Keep the loop running until the user says "stop watching", "stop collaborating", "end collaboration", or similar. When they do:
- Stop relaunching after the next completion.
- If a watcher is currently mid-poll and the user wants it killed immediately, use `TaskStop` on its task id.
Do not re-enter collaboration mode on your own after stopping — wait for the user to invoke this skill again.
